Money Dried Up (Unless You Have Paying Customers)
By Jose Ruiz · · 5 min read

Good morning, Crowd,
Jose here.
It is finally Friday; let’s go and get it.
$425 billion was deployed last year.
Most of it went somewhere obvious. But this week, the smart money moved somewhere nobody expected.
Here's where.

The Free Playbook Behind Millions in Off-Amazon Revenue
Most eCommerce brands running external traffic aren't scaling — they're just spending.
Wrong channels, no real attribution, and at the end of the month, still no clear answer to the only question that matters: what actually moved your BSR?
The brands getting it right aren't necessarily spending more. They've just stopped guessing. They know which channels pull weight on Amazon listings, which ones look good in a dashboard but bleed budget, and why creator traffic consistently outperforms paid social on ROI when it's set up correctly.
put together a free playbook breaking down 7 proven external traffic strategies. Inside you'll see how top brands are driving millions in off-Amazon revenue and why most channels underdeliver when brands don't know what to look for before they start spending.
If you're serious about growing outside of PPC, this is worth 5 minutes.

AI SECURITY |
1️⃣ AI SECURITY JUST BECAME URGENT (AND MONEY NOTICED) |

What: Two companies came out of stealth with insane funding rounds.
Act Security raised $60 million. Hush Security raised $30 million.
Both solve the same problem: How do you control AI when you don't fully understand what it's doing?
Why it matters: AI systems are starting to make real decisions. Access AI agents. Manage enterprise systems. If your AI agent goes rogue, that's a $1 billion problem.
Companies realized: We need guardrails before we deploy AI everywhere.
Capital agreed.
What's wild: These companies aren't building AI models. They're building the governance layer for AI.
The control plane, not the engine.
That's a brand new category that didn't exist two years ago.
Jose's take: This is the first time I've seen capital move THIS fast into a new category.
Usually categories take 2-3 years to form (company launches → competitors emerge → capital flows).
AI security? That happened in 6 months.
Why? Because the risk is real. If your AI goes wrong, it's not like a buggy software release. It's an AI system making decisions that affect billions.
Companies are scared. Capital follows scared.
Watch this category. It's about to explode.
VENTURE ROUNDS |
2️⃣ STRATEGIC INVESTORS JUST OUTBID EVERYONE |
What: Major corporations started co-leading venture rounds.

ME
This week:
Mitsubishi Electric backed Array Labs (space radar)
Daikin America backed Claros (PFAS destruction)
Cedars-Sinai backed Vivid Dx (rapid diagnostics)
Akamai backed Hush Security (AI governance)
Why it matters: These aren't financial investors. They're customers.
Mitsubishi Electric doesn't invest in space radar to make 3x returns. Mitsubishi invests because Mitsubishi needs space radar.
When your customer becomes your investor, capital dynamics change.
What's happening: Big corporations are realizing venture capital is too slow. They can't wait 7 years for a startup to mature.
So they're investing directly and accelerating the timeline.
Jose's take: Strategic capital is the new competitive advantage.
For 20 years, the game was: Startup raises from VCs. VCs judge merit. Startup wins or loses based on investor thesis.
Now the game is: Startup sells to a corporation. Corporation realizes they need this to exist. Corporation becomes investor. Accelerates timeline to 18-24 months instead of 7 years.
If you're a founder, getting a strategic investor is worth more than getting a fancy VC. Seriously.
The corporation brings customer, capital, and exit strategy.
START UP |
3️⃣ HALF A TRILLION DOLLARS FLOWED... TO LIKE 10 COMPANIES |

Boston Group
What: Global startup funding hit $510 billion in the first half of 2026.
Sounds huge, right?
Here's the catch: $211 billion went to AI companies. And more than 40% of ALL venture funding went to just OpenAI and Anthropic.
Translation: You have $510 billion of capital. Two companies took $204 billion.
That leaves $306 billion for the rest of the world.
Why it matters: Capital is consolidated like never before.
It's not that money dried up. It's that money got really, really selective.
If you're building an AI model, good luck. If you're building infrastructure, defense, or healthcare, welcome to the party.
Everything else? You're fighting for scraps.
Jose's take: "Capital is back" is only true if you're building in the hot categories.
If you're building a consumer app? Capital dried up.
If you're building enterprise software that's not AI-related? Capital dried up.
If you're building AI infrastructure? Capital is abundant.
This is the most bifurcated market I've ever seen.
Founders in hot categories are raising round after round. Founders in cold categories are struggling to raise Series B.
The gap is widening every month.
CAPITAL |
4️⃣ FOUNDERS WITH VAGUE STORIES JUST GOT BLOCKED |

What: Capital is flowing, but only to companies with clear proof.
Investors now want:
Paying customers (not just beta users)
Clear category story (not "we're like Uber but for X")
Business traction (not just user growth)
Reason to exist now (not "market will need this in 5 years")
Why it matters: Pitch decks don't win anymore. Customers win.
If you have customers throwing money at you, capital flows.
If you have a good story and a big market but no customers, capital is skeptical.
What's wild: There's more money in venture right now than last year. But it's harder to raise.
How? The money is pickier.
Jose's take: This is actually the healthiest capital market we've had in years.
When capital is abundant but stupid, startups raise $20 million to build stuff nobody wants.
When capital is abundant but smart, startups raise $20 million only if they're already winning.
Smart capital kills bad ideas faster. Forces founders to prove demand before scaling.
If you have proof of market demand, raising is easier than ever.
If you have hype and no proof, raising is harder than ever.
This is Darwinian. And it's correct.

HERE'S THE PATTERN
Four stories. Four different angles. One signal.
Capital moved from betting on potential to betting on proof.
Not "we have a big idea"
Instead "we have paying customers"
Not "the market is huge"
Instead "our customers already need us"
Not "we're building AI"
Instead "we're solving a problem so urgent that capital will fund us even with no pitch deck"
WHAT THIS MEANS FOR YOUR MARKET
AI security is becoming table stakes.
Strategic capital is beating venture capital on speed.
Bifurcation is accelerating (hot categories killing it, cold categories struggling).
Customer proof is becoming the new fundraising currency.

THE WEEK IN CAPITAL:
AI Security getting $90M+ in two weeks. Corporations out-bidding VCs. Half a trillion flowing to 10 companies. Proof of demand mattering more than pitch decks.
Capital didn't dry up. Capital got serious.
This week proved it.
